Afternoon Creativity – The Inspiration Paradox

“The Inspiration Paradox – the idea that innovation and creativity are greatest when we are not at our best, at least with respect to our circadian rhythms,” is an idea that Daniel Pink writes about in his book When. Time is important for us human beings. We all have experienced first hand how frustrating it is to have someone energetically talk to you either first thing in the morning, or late at night after your typical bed time. We all know there are times when we like to work out, and times of the day when all we feel that we are able to do is sink into a comfy chair and absorb a TV show. The fact that we all have cycles and time preferences for certain activities is largely ignored, however, by most of us and by the schedules we have to adopt for life, work, school, and family.

 

Pink thinks this is a huge problem and provides insight from the studies of time and timing to help us design new schedules and better consider the times at which we engage with specific activities. One area that I found fascinating was Pink’s recommendations for when we should do our analytic work versus when we should do our innovative and creative work. He writes,

 

“Our moods and performance oscillate during the day. For most of us, mood follows a common pattern: a peak, a trough, and a rebound. And that helps shape a dual pattern of performance. In the mornings, during the peak, most of us excel at … analytic work that requires sharpness, vigilance, and focus. Later in the day, during the recovery, most of us do better on … insight work that requires less inhibition and resolve.”

 

Things like daily writing (focus work that requires deep thought on a given topic) and mathy tasks are good things to work on in the morning. The majority of people are roughly morning-ish people, and their brains are the most attentive and best able to focus to complete analytic work in the first several hours after waking up. Things that require focus and attention are best when done earlier.

 

Contrasting analytic work is creative work, which requires some focus, but also works best when our brains are not too narrowly focused on a single area. Brains that can pull from various sources and different fields are more creative than brains that are dialed into one specific channel. In the afternoon, after we have recovered from our daily trough, our brains are more engaged, but still a bit distracted. According to Pink this sets our brains up for creativity and innovation, taking existing ideas and combining them in new and novel ways. We actually do our best creative work when our brains are not quite firing on all cylinders. The paradox in the first quote of this piece is referring to our brains being the most creative when they are not exactly the most efficient and effective – at least in terms of how we would analytically measure our brains.

 

Keeping this in mind can help us organize our days in ways that work better with the mental capacities we will have at a given time. We shouldn’t fill our mornings with administrative low value add tasks. The mornings should be the times when we tackle the big items that require analytic focus and resolve. Our trough should be the time that we pack in the emails that don’t take much brain power and just need to get sent out today. Finally, our creative brainstorming should take place in the afternoon, when we no longer have to fight off an afternoon nap, but are not too focused on a specific area and can use our brain’s flexibility to pull together new thoughts.

Timing Impacts Test Scores and Life Outcomes

“Indeed, for every hour later in the day the test were administered, scores fell a little more. The effects of later-in-the-day testing were similar to having parents with slightly lower incomes or less education – or missing two weeks of school a year.”

 

The quote above is from Dan Pink’s book When in a section where he wrote about researchers who studied test scores for children in relation to the time of day that tests were administered. School children performed better on tests when they took place early in the day, and worse on tests when they came later. The difference was not enormous to the point where students were passing with flying colors in the morning and failing in the afternoon, but it was meaningful.

 

I find this incredibly interesting for a couple of reasons. The first is that I think 8 hour work-days are horrible, and the second is that I think we ascribe our success or failure in life to our own efforts far more than what we should.

 

Starting with the first point, if I were suddenly named king in the United States, my first act would be reduce the standard workday to 6 hours instead of 8. Most American’s no longer work at a factory where they need to be active on a line pushing a button or hammering a nail in order for widgets to be produced. When that was the case, 8 hour workdays may have been necessary, but in a knowledge economy where our main output comes from our mind and not our hands, 8 hour workdays likely harm our work more than they allow us to produce meaningful outputs. My big fear is that increased time outside of work will lead to more urban sprawl and longer commutes for people rather than to more valuable time spent in communities or with family.

 

Ultimately, however, I think giving us more time for sleep, for exercise, and for family will help us be better people. I believe that many people claim to be more busy than they actually are at work, and often spend a lot of time focusing on low value tasks that keep them busy but don’t provide much benefit for anyone. Shortening the work day would force people to be better schedulers and to use their time more wisely, and would hopefully create a happier workforce and nation.

 

Second, it is important to recognize that simply the time at which students took a test impacted the score they got. The test in some ways is measuring their knowledge, but it clearly is also measuring endogenous factors unrelated to their learning. We are grading and scoring our students in ways that can be influenced by meaningless factors beyond the students’ control.

 

I think this example is revealing of a basic fact of our lives. We feel like we are in control and as if the outcomes that people experience are directly related to their own effort and skill. However simply the time of day can have a big impact on our achievements, regardless of our skill or effort. Beyond test scores, perhaps you had a job interview in the afternoon, and both you and the interviewer were a little less sharp than you would have both been at 10 a.m. for an interview. You might not come across as the best candidate, and the time of day may be the biggest factor that prevented you from getting the job. In many ways small factors like timing can shape our lives in ways that we can’t even imagine. Sometimes luck is just as important as our skill and effort, and we should recognize that when we think about where we are and how we got to the point we are at.

Start High School After 8 A.M.

I’m a super early morning person and I have been since high school, but I was definitely a bit of an anomaly in high school and throughout college. Most high school students, not necessarily through their own poor decision-making or bad habits, go to sleep a lot later at night and don’t wake up very early. It is a pattern that is made fun of in families and in popular culture, but it is a pattern that seems to be pretty stable and should be considered when we think about designing a school system for teenage children that maximizes their educational opportunities and efficiency.

 

This is an argument that Dan Pink presents in his book When. In most places in the United States, my hometown of Reno being one of them, our high school students have the earliest start time. Middle school students head to school next, and our elementary age children start school the latest. This allows us to have three different bus schedules that pick up the oldest kids in the early morning, then get the next youngest group, and finally get the little guys. What we prioritize is an efficient bus schedule that feels safe for our youngest kids, not necessarily our kids learning.

 

The problem with this schedule is that it is a bit backwards for our oldest and youngest children. Our younger kids tend to wake up a little sooner and would actually do better than our teenagers with starting school early in the morning. Teenagers need just as much sleep as kindergartners, but rarely get enough. Moving school back for them would actually help them get more sleep and be better students. Their learning would improve, their driving would be safer, and hopefully outcomes for our high school students would be better in the long run.

 

Pink references a study of start times for schools writing, “one study examined three years of data on 9,000 students from eight high schools in Minnesota, Colorado, and Wyoming that had changed their schedules to begin school after 8:35 a.m. At these schools, attendance rose and tardiness declined. Students earned higher grades in core subject areas of math, English, science and social studies and improved their performance on state and national standardized tests. At one school, the number of car crashes for teen drivers fell by 70 percent after it pushed its start time from 7:35 a.m. to 8:55 a.m.”

 

I understand that we don’t want to encourage teenagers to stay up all night on phones and computers, and I recognize that many people would be afraid that pushing the start of school back would do just that, but as it is now, we force teenagers into settings that are not conducive to learning. We make them start school early, prevent them from getting enough sleep, and put them in dangerous situations due to fatigue. What our current system reveals is that we value efficient bus schedules and perhaps a feeling of safety for our smallest kids over the actual learning that is supposed to take place in school. Perhaps it is fine to express our values this way, but we should take a critical look at the learning taking place in our schools and make sure that we are ok with the values we prioritize when it comes to our children’s school schedules. Making a switch would likely help our students learn more and save lives, two outcomes that should be high priorities for society and our education systems.

Racial Bias Manifests When We Are Tired

Whether we want to admit it or not, we all make cognitive errors that result in biases, incorrect assessments, and bad decisions. Daniel Pink examines the timing of our errors and biases in his book When: The Scientific Secrets to Perfect Timing. It is one thing to simply say that biases exist, and another to try to understand what leads to biases and when such biases are most likely to manifest. It turns out that the time of day has a big impact on when we are likely to see biases in our thinking and actions.

 

Regarding a research study where participants were asked to judge a criminal defendant, Pink writes, “All of the jurors read the same set of facts. But for half of them, the defendants’s name was Robert Garner, and for the other half, it was Roberto Garcia. When people made their decisions in the morning, there was no difference in guilty verdicts between the two defendants. However, when they rendered their verdicts later in the day, they were much more likely to believe that Garcia was guilty and Garner was innocent.”

 

Pink argues that when we are tired, when we have had to make many decisions throughout the day, and when we have become exhausted from high cognitive loads, we slow down with our decision-making process and are less able to think rationally. We use short-cuts in our decisions which can lead to cognitive errors. The case above shows how racial biases or prejudices may slip in when our brains are depleted.

 

None of us like to think of ourselves as impulsive or biased. And perhaps in the morning, after our first cup of coffee and before the stress of the day has gotten to us, we really are the aspirational versions of ourselves who we see as fair, honest, and patient. But the afternoon version of ourselves, the one who yells at other drivers in 5 p.m. traffic, is much less patient, more biased, and less capable of rational thought.

 

The idea of implicit biases, or prejudices that we don’t recognize that we hold, is controversial. None of us want to believe that we could make such terrible mistakes in thinking and treat two people so differently simply because a name sounds foreign. The study Pink mentions is a good way to approach this topic and show that we are at the whim of our tired brains, and to demonstrate that we can, in a sense, have two selves. Our rational and patient post-coffee self is able to make better decisions than our afternoon I-just-want-to-get-home-from-work selves. We are not the evil that manifests through our biases, but rather our biases are a manifestation that results from poor decision-making situations and mental fatigue. This is a lighter way to demonstrate the power and hidden dangers of our cognitive biases, and the importance of having people make crucial decisions at appropriate times. It is important to be honest about these biases so that we can look at the structures, systems, and institutions that shape our lives so that we can create a society that works better for all of us, regardless of what time of day it is.

Economics Suggests We Should Change Our Routines

Dan Pink looks at earnings calls for major companies in his book When. It turns out, for major companies reporting earnings on conference calls, scheduling for the early morning is best. Pink writes, “afternoon calls were more negative, irritable, and combative than morning calls.”

 

In the book, Pink explores how we react to the day and behave at different times. There are points where we are more and less likely to be energetic, alert, and focused, and times when we are more likely to be lethargic, irritable, and distracted. The takeaway from his research is that we should organize and schedule our days so that we are engaged when we need to be, handling the right tasks at the right time for our brain, and adjusting our schedules to fit our current states of being. Doing so would be a radical shift in how we think about the way we work.

 

We are still stuck in an economic model of jobs that better fits industrial assembly lines than knowledge work. When you needed someone on an assembly line pushing a button to make widgets, then it made sense to have 8 hour (or longer) shifts throughout the entire day to ensure that the factory could produce widgets. However, in a world where our output is dependent on our brain power, this model doesn’t work so well. Having someone work more hours doesn’t equate to more output. Additionally, if performance substantially declines during the day or if performance and behavior experiences wild shifts as we become hungry and tired, then we could have negative productivity. This is part of what is being explained by Pink with the earnings calls above.

 

Right before lunch and in the afternoon, the quality of calls was worse. People were less optimistic, less happy about the business, and company share prices were likely to take a hit. Our  bodies were overwhelming our rational brain power and hurting the companies. “Economic rationality is no match for a biological clock forged during a few million years of evolution.” What we need to do is recognize how our brains work and how they respond to the world so that we can organize our shifts and schedules in ways that actually help economic performance and productivity. As it is now, we have people work through long stretches where their brains are simply not primed for good economic productivity, and then we suffer with poor output. Rather than taking advantage of the natural cycles of the human brain and productivity to do good work, we push people to slug through the day and feel miserable about their low performance. Everyone is worse off in this system, but we could change it by better aligning our schedules with our circadian rhythms and body-clocks.

When Are We Happy?

“During any given day people are typically least happy while commuting and most happy while canoodling,” writes Dan Pink in his book When. I currently have a long commute, and I have found that a long drive makes me more irritable, makes me feel more rushed in general, and really does lower the quality of my day. I’m working to make changes so that my commute is reduced, and it has me thinking about how I spend my time in general.
I like to be busy and active, but often end up working on things individually. I spend a good amount of time listening to podcasts by myself while doing dishes, cleaning my car, and putting away laundry. These things beat TV, but still don’t bring me a lot of deep value.
As Pink’s quote above suggests, we are more happy when doing things with other people. We like to do social things, to interact with friends and family, and to be around others. The time when we are by ourselves – isolated from the world, not engaging in deep ways with other people – is when we are at our lowest. In our daily lives we should consider what we are doing in isolation and what we are doing as a social group, and shift toward the latter.
I remember hearing Tyler Cowen on a podcast say that joining a social group that meets once a month is equivalent in terms of happiness production as doubling one’s income. If this is accurate, then we should shift our jobs so that we don’t take careers (or stay in careers) where we are pushed toward isolation (in terms of commute or other factors) and ultimately have our time wasted. We should try to find ways to open more time for ourselves, and then we should try to fill that time by participating in social endeavors. If Cowen is correct, starting new clubs and participating in groups will not just increase our happiness, but the happiness of others who can join in.
We shouldn’t necessarily just pursue a life of continuous canoodling, but we can pursue a life of real world connections by limiting our isolationism. It is hard, especially if one lives in a sprawling suburb, to maintain good connections, but by being intentional about our time and lifestyle, we can slowly shift ourselves back to a more communal lifestyle. Some of us are lucky enough to decide we don’t want to keep the job that forces us into a miserable commute, and some of us are lucky enough to be able to move to different cities or parts of town where the traffic isn’t so bad. The research from Pink on happiness, and Cowen’s thoughts on social connection suggest that a cut in pay may make us much more happy if it frees our time and allows us to connect with others. Prioritizing social connections over cash might be the best thing for our happiness.

Peak, Trough, Rebound

Dan Pink’s book When: The Scientific Secrets of Perfect Timing includes a lot of interesting information about time, how we think about time, and about how humans and our societies interact with time. The book is one of the books I recommend the most because it includes a lot of interesting ideas that Pink does a good job of combining in ways that can really help with productivity and organizing one’s day. We all deal with time and never have enough of it, and Pink helps us think about how to best manage and use our time.
One interesting study that Pink shares has to do with mood and affect throughout the day. A study of twitter showed a striking pattern among people across the globe. For most people, excluding night owls, we tend to have our peak of the day about 3 to 4 hours after we wake up. From there, we slowly trend downward until we hit the middle of our trough in the mid-afternoon. But, we rebound and our mood and affect improve in the late evening. Pink writes, “Across continents and time zones, as predictable as the ocean tides, was the same daily oscillation – a peak, a trough, and a rebound. Beneath the surface of our everyday life is a hidden pattern: crucial, unexpected, and revealing.”
The study Pink references shows that we are not simply continuously in the same mood and attitude throughout the day. We have a point where we are at our zenith, and best able to tackle the challenges that come at us. However, our energy drains, and our mood and attentiveness diminish. We become irritable and easily distracted, and we can see this happen through the adjectives and emotion included in people’s social media posts. Through breaks, and the end of the workday, however, our energy levels come back and we rebound, becoming happier and more creative. We get through the low part of our day and can be functioning human beings again. This isn’t just something that we sometimes feel, it is a clear pattern that is common to humans across the globe.
What I find so interesting about Pink’s book and why I have recommended it so much is that timing is everything for us. So much of our lives is impacted by the way we relate to time, but very few of us ever think about it. There are patterns all around us relating to time, but usually these patterns are hidden and unknown to us. When we look at them and understand them, we can start to adjust our days and how we schedule things that we do.
I find it incredible that we can look at people on twitter, and see their mood based on the adjectives and words used in their posts. What is even more incredible, is that we can watch the mood and attitude of a region change through a day, and change in a rhythmic pattern. If we want to be effective, and want to help others to be effective, we should think about these patterns and organize our days and activities in a way that corresponds to these patterns. I have tried to do that in my life, and find it helpful to set up my day so that I am doing particular activities in line with the peak, trough, rebound flow of my days. Timing is important, and should be a purposeful part of our days.

Compartmentalizing our Experiences is Impossible

Recently I have been thinking a lot about the present moment and I have been working on making the present moment its own moment in time, unconstrained by the past. I am working to remember lessons from Marcus Aurelius and to remember that all I control is my mind and reactions to the world at this moment. At the same time, however, I have recently ready Daniel Pink’s book When and I’m currently reading Cal Newport’s book Deep Work. Aurelius encourages us to be focused on the present moment, and to leave the past in the past and let the future come without thinking too far ahead. He stresses the importance of separating ourselves from the past in order to do the most that we can with the present moment.
Research by Pink and Newport, however, suggests that this might not be possible, and that even if we try our best to stay mentally focused on the present, the past unavoidably impacts the way our brains operate in the present. Pink studied the science of timing and examined the ways that the body and mind react to the world as we move through the day. He finds that the time of meetings, of intellectually challenging work, of exercise, and sleep all impact the way we think, feel, and move about the world.
Newport in his book looks for a way to perform at his best and seeks to understand how habit, performance, attention, and experience are all linked. He finds evidence to suggest that our minds are not very good at switching between tasks, and that what we have done in the past directly shapes our brains and our performance in the present. The habits we build and the effort we put toward developing our attention either enhance or limit our ability in the future to think deeply and focus on a given thing. What his research, along with Pink’s, finds, is that our current experience and state of mind is directly linked to our past and to rhythms and experiences throughout the day and throughout our lives.
The insight from Pink and Newport comes from scientific study of reality, but has also been discovered by those who meditate. Thich Nhat Hanh wrote about the inseparability of the world in his book The Miracle of Mindfulness. He states, “The great body of reality is indivisible. It cannot be cut into pieces with separate existences of their own.” the experience we have at one moment can not be compartmentalized and separated from another moment. At any given time we may be doing one thing and not another, but our experience of that moment is to some degree shaped by the experiences we have had throughout the day and in our past. In stoic philosophy, there can be a tendency to want to split what we do and how we experience the world into separate categories, but Pink, Newport, and Hanh suggest that this would be a mistake and may not be possible at all.
I don’t think we have to throw out the ideas of Aurelius and stoicism, but we must understand as we focus on the present moment how it relates to our past and to our future. We can perform our best if we think, moment to moment, about how we are connected to other times in our lives and how we can maximize our performance and experience given the time of day and the activities we have been involved with or will be involved with. This drives greater intentionality in our lives which in turn drives better experiences and a better connection to the present moment.
